{"id":18038,"date":"2022-04-28T17:29:35","date_gmt":"2022-04-28T17:29:35","guid":{"rendered":"https:\/\/productcollective.com\/?p=18038"},"modified":"2023-02-15T16:27:53","modified_gmt":"2023-02-15T16:27:53","slug":"the-art-of-product-management","status":"publish","type":"post","link":"https:\/\/productcollective.com\/the-art-of-product-management\/","title":{"rendered":"The Art of Product Management"},"content":{"rendered":"\r\n<p>In <a href=\"https:\/\/newsletter.bringthedonuts.com\/p\/reflecting-on-a-career-in-product?s=w\">a previous newsletter<\/a>, I reflected on my career in product management and shared some lessons I\u2019d learned. One section, in particular, seemed to generate the most responses:<\/p>\r\n<blockquote>\r\n<p>In product management, there\u2019s an art and a science. The \u201cart\u201d gets dismissed as soft skills. When PMs fail, it\u2019s usually because of \u201cThe Art.\u201d The most important thing you can do early in your career is grow these skills. Don\u2019t let them be dismissed as \u201csoft skills,\u201d don\u2019t get lured by the promise of tactics and techniques: they\u2019re essential, but the craft depends more on the art over the long term.<\/p>\r\n<\/blockquote>\r\n<p><strong>I want to explore \u201cThe Art\u201d further today. My hope with this essay is that we can all begin to appreciate how critical these so-called soft skills\u2014or rather, \u201chuman skills\u201d\u2014are to product management.<\/strong><\/p>\r\n<p>(I\u2019m certainly not the first to point this out. Folks like <a href=\"https:\/\/bookshop.org\/books\/strong-product-people-a-complete-guide-to-developing-great-product-managers\/9783982235103\">Petra Wille<\/a>, <a href=\"https:\/\/www.kateleto.com\/articles\/human-skills-wheel\">Kate Leto<\/a>, <a href=\"https:\/\/www.producttalk.org\/2013\/05\/5-steps-for-how-to-develop-empathy\/\">Teresa Torres<\/a>, and <a href=\"https:\/\/medium.com\/@zanelisa15\/a-call-for-more-conscious-products-6eb4c62124a6\">Lisa Zane<\/a> have explored this. It\u2019s just that all that other \u201cScience-y\u201d stuff\u2014the frameworks, models, tools, threads \ud83e\uddf5\ud83d\udc47, and methodologies\u2014suck up so much of the oxygen in the PM community.)<\/p>\r\n<p>Allow me to head off a response I\u2019m sure to receive: \u201cThis applies to anyone. None of this is specific to product managers.\u201d Yes, that\u2019s exactly right! And it\u2019s precisely why they\u2019re often overlooked and matter so much. <strong>Anyone will benefit from building these muscles. But they are <em>crucial<\/em> for success in product management.<\/strong><\/p>\r\n<p>The skills that comprise \u201cThe Art\u201d primarily fall into six purpose areas. When do I get to do real work?\u201d Communication\u00a0<em>is<\/em>\u00a0the work.<\/p>\r\n<ul>\r\n<li>\r\n<p><strong>Listening:<\/strong>\u00a0Active listening leads to understanding, but few do it well. It takes practice and self-management to really, truly listen. You\u2019ll learn a lot from Ximena Vengoechea\u2019s book\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/listen-like-you-mean-it-reclaiming-the-lost-art-of-true-connection\/9780593087053\" rel=\"\">Listen Like You Mean It<\/a><\/em>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Writing:\u00a0<\/strong>Mastering the written form is becoming even more essential for product managers than when I began my career. More companies are following in the footsteps of\u00a0<a href=\"https:\/\/www.justingarrison.com\/blog\/2021-03-15-the-document-culture-of-amazon\/\" rel=\"\">Amazon<\/a>\u00a0and\u00a0<a href=\"https:\/\/newsletter.bringthedonuts.com\/p\/building-products-at-stripe\" rel=\"\">Stripe<\/a>\u00a0and becoming document-first cultures. No matter where you work, you\u2019ll need to be a concise, clear, compelling writer. There are many marvelous books to enjoy here, but Stephen King\u2019s\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/on-writing-a-memoir-of-the-craft-9781982159375\/9781982159375\" rel=\"\">On Writing<\/a>\u00a0is my favorite<\/em>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Persuasion:\u00a0<\/strong>Whether it\u2019s evangelizing the solution you and your team decided upon or convincing another team to make necessary prioritization changes, you\u2019ll need to exercise your persuasion skills constantly. Fortunately,\u00a0<a href=\"https:\/\/hbr.org\/2019\/07\/the-art-of-persuasion-hasnt-changed-in-2000-years\" rel=\"\">Aristotle taught us how to do this<\/a>\u00a0more than 2,000 years ago.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Influence:<\/strong>\u00a0As a product manager, people might look to you for direction\u2014and they\u2019re trusting that you\u2019ll know what\u2019s best. But you\u2019re not usually the boss, so influence must be earned. Read the classic\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/influence-without-authority-9781119347712\/9781119347712\" rel=\"\">Influence Without Authority<\/a><\/em>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Saying no:<\/strong>\u00a0Product managers want to be helpful and are easily distracted by interesting, new things. Saying no doesn\u2019t come with the backing of formal authority, and saying no to customers (and sometimes their money!) can be intimidating. But learning to say no assertively and gracefully is one of the most important skills a product manager can uncover, especially early in their career. My choice here is William Ury\u2019s celebrated\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/the-power-of-a-positive-no-how-to-say-no-and-still-get-to-yes\/9780553384260\" rel=\"\">The Power of a Positive No<\/a><\/em>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Storytelling:<\/strong>\u00a0The best storytellers know how to captivate their audience and evoke emotions. You\u2019ll learn more about great storytelling from reading fiction, reading comic books, or watching films than from any book on business presentations. Check out\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/pixar-storytelling-rules-for-effective-storytelling-based-on-pixar-s-greatest-films\/9781717736406\" rel=\"\">Pixar Storytelling<\/a><\/em>\u00a0or Pixar\u2019s\u00a0<a href=\"https:\/\/www.aerogrammestudio.com\/2013\/03\/07\/pixars-22-rules-of-storytelling\/\" rel=\"\">22 rules<\/a>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Empathy:\u00a0<\/strong>Putting yourself in the place of another human being and seeing the world through their eyes allows us to build better products and create more inclusive, happier, and nurturing environments. Check out the definitive\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/nonviolent-communication-a-language-of-life-life-changing-tools-for-healthy-relationships\/9781892005281\" rel=\"\">Nonviolent Communication<\/a><\/em>. Oh, and\u00a0<a href=\"https:\/\/hbr.org\/2020\/03\/the-case-for-reading-fiction\" rel=\"\">read fiction<\/a>.<\/p>\r\n<\/li>\r\n<\/ul>\r\n<h3><strong><span style=\"color: #ed3130;\">Collaboration<\/span><\/strong><\/h3>\r\n<p>Being a part of a team builds on many skills we learned in kindergarten\u2014sharing, saying please, and cooperating. But collaboration is more than that. As leaders, collaboration is not only about our ability to play well with others; it\u2019s about building and supporting an environment that values and encourages teamwork.<\/p>\r\n<ul>\r\n<li>\r\n<p><strong>Team-building:\u00a0<\/strong>As a PM, you\u2019re part coach, motivational speaker, therapist, and mediator, bringing disparate parts together. See what you can learn about team-building from jazz great Miles Davis in my talk,\u00a0<a href=\"https:\/\/www.bringthedonuts.com\/essays\/please-make-yourself-uncomfortable.html\" rel=\"\">Please Make Yourself Uncomfortable<\/a>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Facilitation:\u00a0<\/strong>Shaping and guiding the process for how a group of people work toward goals and accomplish what they set out to do requires a gentle but assertive touch. Or, as my friend\u00a0<a href=\"https:\/\/mattlemay.com\/\" rel=\"\">Matt LeMay<\/a>\u00a0puts it, \u201cThe tactics of how to get ten people on a Zoom call to somehow make a decision together.\u201d<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Giving and receiving feedback:\u00a0<\/strong>In the spirit of growth, product managers should be quick to give\u2014and accept\u2014feedback. Not everyone can do this well, and sadly, it\u2019s easy to do it poorly. I recommend the classic book,\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/thanks-for-the-feedback-the-science-and-art-of-receiving-feedback-well\/9780143127130\" rel=\"\">Thanks For The Feedback<\/a><\/em>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Promoting psychological safety:\u00a0<\/strong>If we want our teams to share bold ideas or challenge popular thinking, they must know they have a safe environment. Everyone can contribute to this, but as leaders bridging multiple teams and perspectives, we have a special obligation to foster psychological safety. I recommend anything by\u00a0<a href=\"https:\/\/www.hbs.edu\/faculty\/Pages\/profile.aspx?facId=6451\" rel=\"\">Amy Edmondson<\/a>\u00a0and\u00a0<a href=\"https:\/\/www.psychsafety.co.uk\/\" rel=\"\">Tom Geraghty\u2019s fantastic newsletter and toolkits<\/a>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Dealing with difficult people and situations:\u00a0<\/strong>Difficult people and situations warrant action and response on our part, especially when you\u2019re called upon to intervene on behalf of your team. Check out\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/difficult-conversations-how-to-discuss-what-matters-most\/9780143118442\" rel=\"\">Difficult Conversations: How To Discuss What Matters Most<\/a><\/em>\u00a0from the Harvard Negotiation Project.<\/p>\r\n<\/li>\r\n<\/ul>\r\n<h3><strong><span style=\"color: #ed3130;\">Creativity<\/span><\/strong><\/h3>\r\n<p>Creativity will help you solve customer problems, outmaneuver your competitors, and see around corners. Determining the\u00a0<em>right<\/em>\u00a0solution\u2014which isn\u2019t necessarily the fastest, cheapest, or least complex\u2014requires creative thinking.<\/p>\r\n<ul>\r\n<li>\r\n<p><strong>Taste:<\/strong>\u00a0There are intangibles and great nuance to understanding how your customers will accept the products your team delivers. Sometimes your sense of taste and beauty will need to be your guide. Ancient philosophers were\u00a0<a href=\"https:\/\/en.wikipedia.org\/wiki\/Ancient_aesthetics\" rel=\"\">on top of this as well<\/a>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Product sense:<\/strong>\u00a0<a href=\"https:\/\/www.lennysnewsletter.com\/p\/product-sense?s=r\" rel=\"\">A recent survey<\/a>\u00a0indicated that product sense\u2014what I\u2019ve called \u201cproduct spidey-sense\u201d\u2014may be one of\u00a0<em>the<\/em>\u00a0most critical skills a product manager must perfect. It builds on taste, intuition, and empathy.\u00a0<a href=\"https:\/\/www.lennysnewsletter.com\/p\/product-sense?s=r\" rel=\"\">Jules Walter penned an in-depth exploration<\/a>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Seeing patterns:\u00a0<\/strong>Sometimes, a product manager\u2019s most important contribution is just\u2026\u00a0<em>noticing<\/em>. You may find inspiration in entirely unrelated industries or situations because you can identify the patterns and how they may play out for your specific product. Some of the most brilliant innovations in history came from\u00a0<a href=\"https:\/\/hbr.org\/2014\/11\/sometimes-the-best-ideas-come-from-outside-your-industry\" rel=\"\">connecting one field to another<\/a>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Dreaming:<\/strong>\u00a0The best products in 10-20 years will look very different from how we might imagine them today. Know when to suspend disbelief and let go of the implementation details. I\u2019ve written about this in\u00a0<a href=\"https:\/\/www.bringthedonuts.com\/essays\/10x-not-10-percent.html\" rel=\"\">10x Not 10%<\/a>\u00a0and\u00a0<a href=\"https:\/\/www.bringthedonuts.com\/essays\/ants-and-aliens-thirty-year-plan.html\" rel=\"\">Ants and Aliens<\/a>.<\/p>\r\n<\/li>\r\n<\/ul>\r\n<h3><span style=\"color: #ed3130;\">Critical thinking<\/span><\/h3>\r\n<p>What does it mean to be a critical thinker?\u00a0For product managers, it\u2019s the ability to analyze facts, synthesize, draw inferences, and solve problems.<\/p>\r\n<ul>\r\n<li>\r\n<p><strong>Truth-seeking:<\/strong>\u00a0Much has been written about the observational, logical, analytical, and synthesizing aspects of critical thinking, but one overriding motivation brings them together: the persistent pursuit of the truth. Product managers must be relentless about truth-seeking, whether it\u2019s when uncovering customer problems, analyzing data, or getting to the bottom of a bug.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Probability and statistics:<\/strong>\u00a0Product managers need to understand statistics, probability, and uncertainty. I recommend decision scientist and poker champion Annie Duke\u2019s\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/thinking-in-bets-making-smarter-decisions-when-you-don-t-have-all-the-facts\/9780735216372\" rel=\"\">Thinking in Bets<\/a><\/em>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Interpreting patterns:<\/strong>\u00a0You\u2019ll be able to draw conclusions by\u00a0<a href=\"https:\/\/knowledge.wharton.upenn.edu\/article\/pattern-based-thinking-gives-companies-edge\/\" rel=\"\">synthesizing the patterns you recognize<\/a>, even when they may not be completely obvious to most.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Daring to be wrong:<\/strong>\u00a0Product managers must be bold enough to present solutions that might not work. But if they do, they have the potential to be industry-changing. This skill requires not being overly attached to your ideas or approaches. Having the humility to let go of needing to be right.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Understanding bias:\u00a0<\/strong>Product managers need to understand cognitive biases and account for them, especially when they\u2019re our own. Confirmation bias, outcome bias, and the sunk cost fallacy are common PM afflictions.\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/thinking-fast-and-slow\/9780374533557\" rel=\"\">Thinking, Fast and Slow<\/a><\/em>\u00a0by Daniel Kahneman.<\/p>\r\n<\/li>\r\n<\/ul>\r\n<h3><span style=\"color: #ed3130;\">Curiosity<\/span><\/h3>\r\n<p>Product managers understand that there are many layers underlying customer decisions and behaviors. Curiosity motivates us to keep digging in \u2014and getting to the \u201cwhy.\u201d<\/p>\r\n<ul>\r\n<li>\r\n<p><strong>Awe and wonder:<\/strong>\u00a0Think of a moment when you were taken back in awe? Maybe it was the first time you grappled with the size of the universe or experienced an incredible feat of human athletic achievement. Harness that emotion and pour it into your products.\u00a0<a href=\"https:\/\/greatergood.berkeley.edu\/article\/item\/the_benefits_of_feeling_awe\" rel=\"\">It\u2019s good for you<\/a>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Openness to new ideas:\u00a0<\/strong>Being open-minded to new ways of thinking\u2014from any source\u2014is an essential product management skill. What can I learn from this? What does the team know today that we didn\u2019t know yesterday? What is still unknown?<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Championing diversity and inclusion:<\/strong>\u00a0Your team members, customers, and users will represent countless ethnic, gender, socioeconomic, and other groups. If we want to build winning products for everyone in the world we need to lean into our curiosity. That can help us to learn, listen, admit our mistakes, and grow. I\u2019ve been enjoying Ruchika Tulshyan\u2019s new book,\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/inclusion-on-purpose-an-intersectional-approach-to-creating-a-culture-of-belonging-at-work\/9780262046558\" rel=\"\">Inclusion on Purpose<\/a><\/em>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Daring to be wrong:\u00a0<\/strong>You\u2019re not always going to be correct. You and your team will make mistakes, and you must be willing to do so. As I write this, I\u2019m looking at a framed print by my pal Mike Monteiro with this phrase: \u201c<a href=\"https:\/\/www.flickr.com\/photos\/20x200\/3347971734\/in\/photolist-qNw4mW-66RemA-hAdx4w-66Renb-66Rem1-66Reo9-6iREAB-7GS3Pu-2chEDzv-2dFiTXv-2czoCGs-28RgPvw\" rel=\"\">Let\u2019s Make Better Mistakes Tomorrow<\/a>.\u201d\u00a0I can\u2019t imagine a more appropriate product management tagline.<\/p>\r\n<\/li>\r\n<\/ul>\r\n<h3><span style=\"color: #ed3130;\">Consciousness<\/span><\/h3>\r\n<p>This is the big one. Consciousness is all about\u00a0<em>being<\/em>\u00a0rather than doing. It\u2019s the self-awareness to understand\u00a0<em>who you must be<\/em>\u00a0to endure the bumps and bruises along the way and grow stronger as a result. The resilience to build a career you love and to avoid burnout. Mind, body, and heart\u2014the whole person.\u00a0Invest in yourself with therapy, coaching, fitness, wellness, and mindfulness.<\/p>\r\n<ul>\r\n<li>\r\n<p><strong>Emotional intelligence (EQ):\u00a0<\/strong>Some might argue this is the most crucial product management skill. There was a time when feeling your feelings was considered a sign of weakness, and talking from the head was the only acceptable way to operate. Now we know that EQ is just as important as IQ, or even more so. Daniel Goleman\u2019s\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/emotional-intelligence-why-it-can-matter-more-than-iq-9780553383713\/9780553383713\" rel=\"\">Emotional Intelligence<\/a><\/em>\u00a0is the gold standard, but I also highly recommend\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/the-15-commitments-of-conscious-leadership-a-new-paradigm-for-sustainable-success\/9780990976905\" rel=\"\">The 15 Commitments of Conscious Leadership<\/a><\/em>.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Balance, mental health, and wellness:\u00a0<\/strong>The day-to-day life of a product manager can be exhausting. You\u2019ll take care of your products and teams, but be sure to take care of yourself, too. Create space for friends, family, hobbies, music, and other activities that bring you joy. Staying healthy, exercising, and practicing mindfulness will help you achieve the inner strength to be present.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Sense of purpose:\u00a0<\/strong>Find your purpose and let it fuel you. Put it into words: What is the impact you want to have on the world, and what is it that\u00a0<em>you<\/em>\u00a0uniquely offer?<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Dealing with the inner critic:<\/strong>\u00a0We all have self-sabotaging inner \u201cvoices\u201d that work to hold us back. Sometimes called the inner critic, the judge, or saboteur, these forces can produce feelings of shame, anxiety, incompetence, and failure and contribute to imposter phenomenon. These voices never go away\u2014after all, it\u2019s neuroscience\u2014but we can train ourselves to cope with and even control our saboteurs.\u00a0For more on this, check out\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/chatter-the-voice-in-our-head-why-it-matters-and-how-to-harness-it\/9780525575238\" rel=\"\">Chatter<\/a><\/em>\u00a0by psychologist Ethan Kross.<\/p>\r\n<\/li>\r\n<li>\r\n<p><strong>Understanding your values:<\/strong>\u00a0Find work in line with your values, as it will only motivate you to be an even better product manager. Values are who we are, but they\u2019re often not front and center in our lives. They might be suppressed or neglected. Bren\u00e9 Brown has excellent resources for exploring your values, including\u00a0<a href=\"https:\/\/brenebrown.com\/wp-content\/uploads\/2021\/09\/Values_092421.pdf\" rel=\"\">exercises on her website<\/a>\u00a0and an entire chapter in her book\u00a0<em><a href=\"https:\/\/bookshop.org\/books\/dare-to-lead-brave-work-tough-conversations-whole-hearts\/9780399592522\" rel=\"\">Dare to Lead<\/a><\/em>.<\/p>\r\n<\/li>\r\n<\/ul>\r\n<p>I\u2019m confident I\u2019ve overlooked many vital skills. And there\u2019s a great deal of ambiguity: That\u2019s why I depicted the purpose areas as overlapping circles. Many skills fit under several practice areas. The Six C\u2019s amplify and reinforce each other.
